Older vehicles cost more to maintain, suffer more downtime, and risk non-compliance with clean-air zones and client emissions standards. Delaying replacement may protect cash in the short term, but it often stores up higher costs—and reputational risk—down the line. Meanwhile, competitors who invest in modern, efficient fleets can undercut on fuel, win on sustainability credentials, and deliver more reliable service.

The key is to balance flexibility with forward planning. Shorter lease terms, balloon payments, and manufacturer-backed service plans can all reduce risk and preserve options. Electric vehicles, supported by government grants and tax incentives, can sometimes deliver lower whole-life cost than diesel despite higher list prices. The worst response is to make no decision at all and let the fleet age by default. Even in uncertain times, a clear strategy beats drift.
